When you actually need a full roof replacement
A full roof replacement is a significant investment. It's rarely the only option, and we would rather tell you honestly when it isn't necessary than sell you a job you don't need. There are four situations where replacement is genuinely the right route:
Your roof has reached the end of its serviceable life. Concrete and clay tile roofs typically last 40–60 years. Natural slate can last 80–100 years. Once a roof is past its design life, patchwork repairs become false economies — the underlying felt, battens, and flashings are all deteriorating together, and a repair to one section usually reveals problems in another.
More than 25% of the tiles are damaged, cracked, or missing. Widespread tile failure is almost never a surface issue. It typically signals underlying structural or moisture problems that a full strip and reroof will resolve properly.
Structural sagging, timber rot, or persistent leaks. These indicate the roof structure itself needs attention. A repair that doesn't address the underlying cause will fail again within a year or two.

Steep pitches require additional edge protection. Listed properties require specific materials and slower working methods. Tile choice — natural slate is materially more expensive than concrete tile, and specialist tiles (handmade clay, natural stone) are more expensive again.
Roof replacement quotes vary widely because scopes vary widely. What matters is comparing like-for-like.
